Cost per result
# What your AI costs per result, measured before and after
Most AI bills arrive as one number at the end of the month, and nothing on them says which work they paid for. Here is how the cost of one result gets measured, and how a system gets built so the work it repeats is served from memory. On my own systems, read from September 8 to October 9, 2026, one long working session served hundreds of millions of tokens that way.
01 The method
## How the reading gets built
### Measure what each result costs now
Every call your company makes to an AI model is written down: which model answered, how much it read, which task it served, and what it cost. That log is the first honest picture of where the money goes.
### Sort the work by what it needs
Each task is matched to the smallest model that still meets your quality floor. Easy work stops paying the premium price.
### Build the memory
Your procedures, past jobs and policies sit where the system can reach them, and they load the same way every time. What repeats is served from memory instead of processed again from the start, and a file read once is pointed to after that instead of read in full again.
### Measure again
The same log runs on the same tasks, over the same window. You read the cost of one result, before and after, on your own numbers.
02 The proof
## Hundreds of millions of tokens in one long session, served from memory
A model reads in tokens, small pieces of words, and every token it reads is counted. A system that works all day reads its instructions, its memory and its files again at every step. Built carelessly, it processes all of it from the start each time. Built right, it loads them the same way every time, so the model serves them from memory and processes only what is new.
Read on my own systems September 8 to October 9, 2026
In one long session
Hundreds of millions of tokens served from memory. Eighty-six sessions in the month served more than a hundred million each, and the middle one of those served about two hundred forty million.
The longest sessions
Five passed a billion tokens served from memory. The longest passed three billion.
Across the month
Ninety-seven of every hundred tokens the models read came from memory, more than thirty-five billion in all.
Read with the systems' own meter on one machine, each response counted once. A session is one stretch of work, start to finish. Your system is built the same way, and its reading is taken on your own work.
03 What you keep
## The reading stays with you
Before you commit to anything, you can read what one result costs on your own numbers. I install that reading and you keep it, whether or not we build anything together. The next decision about AI in your company then rests on your own numbers.
04 Questions
## Asked and answered
#### Will you tell me how much I will save?
No. A saving promised before anything is measured cannot be checked. I measure what each result costs now, build, and measure again, and you read both numbers on your own work.
#### How is a build priced?
Builds are five-figure engagements, scoped and priced in writing in your Blueprint before any work starts. The Blueprint is free.
The Blueprint is one page, free, and yours to keep.
